Battery Swapping at the Cross Roads

I write to you with a compelling opportunity that sits at the intersection of Reliance's EV battery-swapping ambitions, renewable energy transformation, and a ₹70,000 Crore annual forex saving for India.

Your recent article in the Economic Times about Reliance New Energy's battery swapping rollout for two-wheelers in logistics delivery caught my attention — specifically, the operational brilliance of converting a capital cost into a service model.

I have been advocating a parallel application of the exact same battery-swapping technology and business model — but for solar cookers — since 2022. The opportunity is larger, more profitable, and more transformational than EV logistics.

THE BUSINESS CASE: WHY SOLAR COOKER BATTERY SWAP?

(1) MASSIVE, ADDRESSABLE MARKET

• 250 million households currently use LPG stoves + cylinders
• India spends ₹70,000 Crores annually importing LPG
• Average household uses 7 LPG cylinders per year (while receiving government subsidy on only 6 cylinders/year — recently reduced from 12)
• Current subsidy: ₹400 per cylinder (₹200 subsidy + ₹200 price reduction), totaling ₹2,400 per household/year in government support for UJWALA beneficiaries
• Converting just 3.3 crore (10%) to solar cooking = ₹23,000 Crore annual forex savings + ₹37,000 Crore in total system savings

(2) PROVEN TECHNICAL FOUNDATION

Solar DC Cooking Systems exist today, validated and tested:

• CSIR-CMERI system: fully functional, proven at commercial scale
• IOC's Surya Nutan: already in pilot rollout; ₹12,000–₹28,000 per unit (base model with thermal storage)
• Components: Solar PV panel (₹40,000) + Battery bank 48V/100Ah (₹27,000) + DC oven (₹3,000) = ₹70,000 total
• Current production: ~250,000 units annually as of late 2025; scaling toward 1 million

(3) THE BATTERY SWAP MODEL (YOUR CORE STRENGTH)

Just as Reliance's EV two-wheeler battery swap converts ownership → service, apply the same to solar cookers:

CUSTOMER PAYS FOR:
• DC Cooking Oven only: ₹3,000 (subsidized further to ₹1,500 with DBT)
• No battery purchase. No solar panel purchase.

CUSTOMER LEASES FROM ENERGY OPERATOR (EO):
• Battery bank (48V/100Ah) on a monthly or annual plan
• ₹400 per swap (subsidized; max 12 swaps/year = ₹4,800/year service cost vs. ₹2,400/year current LPG subsidy — still represents net saving when total LPG import costs are factored in)
• When battery is depleted, user visits nearest EO outlet → 3–5 minute swap (same as refueling LPG)

• Swap infrastructure rollout (Energy Operator network)
• Subsidy arbitrage: government shifts from perpetual LPG subsidy to one-time oven subsidy + service-based battery lease model
• Supply chain: battery manufacturing, solar panels, thermal storage tech
• Carbon credit monetization: Each solar cooker generates 51.48 carbon credits/year, worth ₹41,200/year at current market rates (additional margin-stacking opportunity)

Reliance New Energy + Ministry of New & Renewable Energy + IOC (Surya Nutan licensee) + Ministry of Petroleum & Natural Gas to pilot a "Solar Cooker Battery Swap Program."

2. PILOT GEOGRAPHY
One district (e.g., Vidarbha, Maharashtra—where water scarcity is acute and LPG dependency is high). Deploy 10,000 units within 12 months, leveraging Indane's existing dealer network.

3. METRICS
Measure LPG cylinders saved, forex value, customer satisfaction, operational cost per swap, carbon credits earned, and grid impact.

4. SCALE TIMELINE
If pilot succeeds, roll out to 1 crore households within 3 years.

This is not charity. This is a ₹15,000–₹20,000 Crore business opportunity with government-backed demand and a proven subsidy-reallocation mechanism.
